This took like 3 hours, surely there's a faster way then going frame by frame for 42 frames
you could use video editing software to motion track kramer's head and make the horns tween along that path, export as a video and then convert it into a gif
Motion tracking the horns to the head would be easiest to do with a video editor. Making the skin gray could be done with a selective hue/saturation adjustment desaturating Kramer's red-pink human skin. You'd probably still need to do some manual rotoscoping of the filter's mask around just his skin to not affect the rest of the image, but keyframing that is still easier and faster than doing it entirely from scratch every frame.

Also you could get a cleaner GIF by exporting the frames as a PNG sequence and compiling those into a GIF instead, or export directly as a GIF if your video editor supports it

i use opentoonz for gifs. i try to avoid editing over film like this because it's tedious, but you might be able to use deform amd tweening tools to just make a single grey mask layer morph and follow kramer (re apply for any other color masking). you could definitely move the horns around very easily this way.
it's also free, and what studio ghibli uses 🌟

oh do note though, actual output rendering from opentoonz to gif or mp4 does require pointing your opentoonz installation to an ffmpeg plugin that has to be the right update #.
